About Byggmax

Byggmax is one of the largest DIY retailers in the Nordics, operating more than 160 physical stores across Sweden, Norway, Finland, and Denmark. Its eCommerce channel supports large product catalogs, country-specific pricing and stock, service bookings, and content-driven experiences such as DIY guides and build planners.

Problem

For Byggmax, a legacy ecommerce setup spread across multiple countries had become unstable and risky to change, slowing releases and limiting growth.

As the business expanded across markets, the platform evolved into a mix of shared components, country-specific logic, and custom infrastructure. The stores were live and generating revenue, but the setup no longer behaved consistently under real traffic. Performance varied between countries, and even small changes carried a high risk of side effects elsewhere.

What had worked at lower volumes became harder to maintain as traffic, catalog size, and feature complexity increased. Teams grew cautious about releasing changes, especially close to campaigns or peak periods. Improvements to UX and performance were repeatedly delayed because stability work kept taking priority.

Gradual storefront modernization

The storefront was modernized in controlled steps using Hyvä, starting with shared layout elements and continuing through product listing and product detail pages. Checkout and core commerce logic were left unchanged. This reduced release risk while improving performance incrementally, allowing the business to keep trading safely throughout the transition.

Consistent customer experience across old and new storefronts

As parts of the storefront were updated, Core Magento and Hyvä operated side by side. Design rules and visual standards were kept consistent across both setups, supported by ongoing visual checks. Customers experienced a unified interface throughout the migration, regardless of which pages had already moved.

Performance improvements proven under live traffic

Performance and feature checks were embedded into delivery from the start. Pages were tested on staging before go-live and optimized further after launch, with decisions based on real traffic behavior rather than lab benchmarks. This ensured performance gains held up under peak demand.

The existing Inriver PIM integration was preserved and stabilized to ensure accurate product data, pricing, and stock per store. This avoided introducing new data risk during platform changes and ensured that performance and UX improvements did not come at the cost of operational accuracy.

The platform was moved from a custom AWS setup to ReadyMage while preserving existing integrations, data flows, and business logic. This removed infrastructure-related single points of failure and lowered operational risk without changing how internal teams worked day to day.
